There’s a specific kind of product failure that’s become more common in the last two years. The feature works — technically. The model performs well on the benchmark. But users hate it. They feel surveilled, second-guessed, or replaced.
This is the human-touch problem in AI product design, and it’s harder to solve than it looks.
Why Technically Correct AI Feels Wrong
AI systems optimize for measurable outcomes. But human experience includes dimensions that are hard to measure: dignity, agency, the feeling of being understood versus processed.
When a recommendation algorithm shows you an ad minutes after you mentioned something in conversation, it’s technically impressive. It’s also deeply unsettling. The product team probably knew users would find it unsettling. They shipped it anyway because the CTR was good.
This is what happens when you optimize metrics without optimizing for the human experience.
The Principles That Hold Up
Transparency over mystery. Users accept AI doing things on their behalf when they understand why. The same action without explanation breeds distrust. Showing your work — even a simplified version — changes the user relationship with the product.
Control as a feature, not an afterthought. Give users meaningful ability to adjust, override, or turn off AI-powered behavior. Not a buried settings toggle — a first-class interaction. Users who have control trust AI features more, even when they rarely use the control.
Err on the side of under-claiming. When your AI is uncertain, say so. When your AI is making a probabilistic guess, be clear about it. The AI features that damage trust most are the ones that present guesses as facts.
Design for the failure state. Every AI feature will sometimes be wrong. The design question isn’t just “how does this work when it’s right?” It’s “how does this feel when it’s wrong — and does it leave the user better or worse off?”
A Framework for Review
Before shipping an AI-powered feature, pressure-test it with three questions:
- If a user knew exactly how this worked, would they still trust it?
- What does this feature do when the model is wrong — and is that acceptable?
- Does this feature increase or decrease the user’s sense of agency over their own experience?
If you can’t answer all three comfortably, the feature isn’t ready.
The Long Game
The companies that will win in AI-powered products aren’t the ones that maximize short-term engagement metrics. They’re the ones that build the kind of trust that keeps users coming back — and telling others.
